## What is product-led growth?

Product-led growth (PLG) is a go-to-market model where the product itself acquires, converts and retains customers: people try it free, see its value, and upgrade when they need more. Sales and marketing support the product rather than lead the sale.

Also called: PLG.

The model moved from consumer software into business tools as buyers stopped wanting demos before they could try something. A free tier or trial does the first selling, in-product prompts handle the upgrade, and the sales team enters when an account is large enough to need a contract.

For developer tools it is the default, with one adjustment: the user who adopts is rarely the person who pays, so the model has to carry the product from one developer to a team and then to procurement. That variant is usually called developer-led growth.

PLG changes what marketing does. Its job is to fill the top of the product funnel with people who will actually try the product, and to make the moment of trying succeed: clear positioning, honest docs, a landing page that gets out of the way. Its metrics are sign-ups, activation, retention and expansion, not leads.

## What does a product-led funnel look like in practice?

Discovery through search, content, community or a feed; a free tier or trial with no form beyond an email; onboarding that reaches a first result in minutes; in-product prompts when the user hits a limit; a self-serve upgrade; and, for larger accounts, a sales conversation that starts from usage data. Marketing fills the top; the product does the middle; sales expands the bottom.

The number that ties it together is activation: the share of sign-ups that reach the first real result. A product-led company with low activation is paying for sign-ups that never see the value, and no amount of top-of-funnel spend fixes that.

## Which products suit product-led growth, and which do not?

PLG suits products a single person can try and get value from alone, with a short time to value, a natural reason to invite colleagues, and a price an individual or a team can approve. Developer tools, collaboration software and APIs fit. Products that need an implementation project, a data migration or a compliance review before anyone sees value do not; they can still offer a sandbox, but the sale stays sales-led.

The test is the first session. If a new user can do something real in it, PLG is available to you. If the first session is a setup wizard that ends in "contact us", it is not, yet.

## What changes for marketing in a product-led company?

- **The goal:** qualified sign-ups and activations, not MQLs.

- **The landing page:** the product and a start button, not a demo form.

- **The content:** problems the product solves, written for the person who will use it.

- **The channels:** where users read, which for developer products means docs, communities, newsletters and developer feeds.

- **The reporting:** cost per activated user by channel, retention by cohort, expansion from self-serve to paid.

The campaigns that work are always-on, because trials start when a person has the problem, not when the campaign launches.

## Where does sales fit in product-led growth?

At the point where usage inside an account implies a contract: several active users, a team workspace, requests for SSO, audit logs or invoicing. "Product-led sales" is the name for that motion: sales works a list of accounts the product has already qualified, with usage data as the case. It closes faster than outbound because the buyer's own people are already using the product.

**Common mistakes**

- A free tier that ends before the first useful result.
- Measuring marketing on MQLs in a company whose sale is self-serve.
- Sales calling every sign-up instead of the accounts the product qualified.
- No path from one user to a team plan.

**How developers experience it**

- They expect to try before anyone talks to them.
- They judge the product by the first ten minutes.
- They bring it to the team only after it worked alone.

## On daily.dev

A product-led funnel starts with discovery. [In-Feed Ads](https://business.daily.dev/feed.md) reach developers while they read about the stack your product serves, so the trial that follows starts with someone who already has the problem it solves, and the [conversion pixel](https://business.daily.dev/pixel.md) reports whether they activated.

### Frequently asked questions

**What is the difference between product-led growth and sales-led growth?**

In sales-led growth a salesperson qualifies, demos and closes before a customer uses the product. In product-led growth the customer uses the product first and sales, if it is involved at all, comes in to expand an account that already works.

**Does product-led growth mean no marketing?**

No. It means marketing is measured by how many people try the product and succeed, not by how many leads it hands to sales. Awareness, positioning and distribution still have to happen, in the channels your users read.

**How is product-led growth different for developer tools?**

The person who adopts is usually not the budget holder, the evaluation is technical, and trust comes from docs, community and peers. The developer-specific version is often called developer-led growth.

**What is product-led sales?**

A sales motion that works accounts the product has already qualified through usage, with that usage as the business case. It sits at the bottom of a product-led funnel rather than replacing it.

**What is the most important PLG metric?**

Activation: the share of sign-ups that reach a first real result. Everything upstream is spend and everything downstream depends on it.
